The Challenge

The client ran eCommerce across multiple channels — their own storefront and regional marketplaces — but operations had grown organically around them. Orders moved between systems by hand. Marketing spend was reported by channel, never by return. Customer data lived in three places and agreed in none. Leadership knew ROI was leaking; nobody could say where.

The Roadmap

We delivered an AI-readiness roadmap in three horizons: Fix (data hygiene, attribution baseline, the five manual workflows costing the most hours), Connect (integrating storefront, marketplaces, CRM, and reporting into one data flow), and Amplify (AI-assisted merchandising, churn scoring, and spend allocation) — each item prioritized by impact against effort, with owners and estimated payback.
