Buy, build, or connect? A decision framework for SME AI adoption

The smartest AI investment is often no new software at all. A framework for deciding.

When business leaders hear about AI, the first question is usually: which tool should we buy? That is the wrong place to start. The right question is: what is the simplest way to solve the problem we actually have? Sometimes the answer is to buy software. Sometimes it is to build something custom. And often, the smartest move is to connect what you already own.

Not sure where AI fits in your business?

Buying is right when the problem is common and the product is mature. Email marketing, accounting, and storefronts are good examples. The market has already solved these problems, and the best tools are affordable. Buy when the cost of building would exceed the subscription many times over.

Building is right when the problem is unique to your business and the off-the-shelf options force you to change your process. Custom recommendation engines, proprietary pricing models, or internal operational tools often fall here. Build only when the ROI is clear and the data advantage is durable.

Connecting is the option most teams overlook. You probably already own tools that can do 80% of what you need. The gap is usually that they do not talk. An integration layer — whether through Zapier, Make, n8n, or custom code — can unlock more value than a new product, at a fraction of the cost and risk.

The discipline is to decide before the demo. Vendors are very good at making their tool look like the answer. If you have not defined the problem, the budget, and the success metric, every demo will feel like a good idea.

Three questions before any AI decision

What is the cost of doing nothing for the next six months? What is the cost of being wrong? And what is the smallest experiment that proves the value before a bigger commitment? If you can answer these honestly, the buy, build, or connect decision becomes obvious.
